Does anyone know what all is involved to make this swap? When I was getting a trunk mat for my XF I noticed there were different shapes available depending on what infotainment unit is installed. That leads me to believe there would be significantly more to this swap than just a screen. There must be additional modules/electronics in the trunk for the Touch Pro units?

I'm not sure this can be done without direct involvement from the dealer. When purchasing the upgraded inControl system it also includes the LCD for the dash, as far as I know just an upgrade to to infotainment system was not possible (could be wrong) it only was available if both parts were upgraded/swapped. Since that unit is directly tied into the dash unit (to send information to it with a swipe) I'm not sure it would function properly without the corresponding piece. Then the rest of the vehicles communications would need to be programmed to function with those units wouldn't it?

I thought about trying to procure a replacement system and just as impossible it is to find, its even more impossible to find anyone who has done it or has information about it.

In certain markets, the current XF (X260) is sold with the 10.2 screen (incontrol touch pro) BUT the Dash still has the 2 analogue dials. So it should be possible to change the 8.0" to the 10.2" - question is which parts needs to be changed in addition to just the larger screen

I think that is for the newer, 2018 onward models that offer that option; not the 2016-2017. I again, could be wrong about that too.

I am interested in this as well.
I am not sure if the 8 inch display can be swapped with 10 inch all alone. I would be surprised if it could. XF X260 repair manual says that some software is in the display and that suggests that the display is actualy a kind of computer, not just monitor. Maybe the logic of what should be shown and how is inside the display and not in the ICT or ICT Pro and should allow ICT (with original 8 inch display) actually work with 10 inch display. But it is more likely that 10 inch display will work with ICT Pro only.
Here are some quotes from repair manual:
The TS (Touch Screen) is the primary user interface of the audio system. It communicates with the other components
of the audio/infotainment system on the medium speed Controller Area Network (CAN) comfort
systems and allows control of the audio system and other system functions from a single point. No
configuration procedure is required if the TS or TS switchpacks are replaced.
Two variants of the Touch Screen (TS) are available for the InControl Touch Pro systems:
10.2 inch, 1280 x 542 resolution single view
10.2 inch, 2560 x 542 resolution dual view (Not available for NAS markets)
I did not progress too far with my research on how to swap ICT with ICT Pro, but looks like it is a lot of work. ICT use AHU (Audio Head Unit) which is located just behind the display, while ICT Pro uses IMCU (Infotainment Master Control Unit) located in the boot. Both communicate with Amplifier (under front left seat), but communication protocol (wires) are different.
I don't know about a main instrument panel change from analog to virtual. My primitive understanding is that the change should work, here is the quote from X260 repair manual:
The Instrument Cluster - virtual display has the same information as the Instrument Cluster -
conventional display. The instruments are driven by the same signals as the IC. They are displayed on a TFT screen.
That suggest that swap should just work, maybe reprogramming (feature change with SDD or Pathfinder) is needed as well.
