Scoring as per the photos is not normal. The scoring looks like what I found when my A drum failed. Something has been making contact. However, it is possible that a prior owner rebuilt the transmission & those scores are from that (if my transmission came apart today, you would see similar scoring on one of the drums, even though it has operated fine for several years).

Your slam into gear is typical of a valve body issue. On a GM we used to have, we had a similar issue, when reversing, of the engine revving & then slamming into gear with all other shifts being OK (which was a typical failure of that transmission). That problem was due to orifice blockage in the VB due to build up of sludge over time. Your issue may relate to similar blockage or may be due to a piston issue. Regardless, either a VB rebuild kit or a replacement using a rebuilt unit may cure the issue.

If the transmission had been rebuilt in the past, it is quite possible that there was material left behind that got into the VB and caused it to start to fail. This is especially the case if there was any fluid left in the system (i.e. in the transmission cooler or lines) when it was rebuilt as it is likely that there were a lot of metal particles left suspended in the fluid (there was in mine).

Today, I've taken off & apart the VB, and it is in excellent condition. ZERO scoring in the piston bores, no hair cracks, no broken springs, 100% CLEAN.

I have no f*cking clue what to do now

The whole transmission looks very very clean from the inside. Zero metal shavings or chunks. Even the filter and magnets were 100% clean.

Maybe previous owner put shitty oil in the transmission? That could cause it to fail?

I think I'm just going to reassemble it, buy 12 new liters of ZF recommended fluid, and see how it goes.

If it were mine, I would also replace the A drum with the stronger one available now.

I used Royal Purple in mine. It is compatible and a lot cheaper. Around $14 per quart.

Its also possible (but I doubt it from your symptoms) that the incorrect operation you observed was due to an overfill situation. Was there any indication when you pulled the transmission that fluid had been ejected from the breather tube? (overfill can lead to incorrect operation & overheating)

Regardless, 2 other suggestions before you re-install.

* check operation of the clutches on the bench using the procedures in the ZF manual. Copy is at http://virtusplatform.com/sam/BMW/e3...4%20manual.pdf
NB when I made the test plate, I was able to get all drums to operate except “A”. It may be the test plate I made out of Lexan was able to flex so leaked on the “A” test. I'm not sure how applicable the manual is to your transmission as it only covers the 2WD variant.

* Verify correct operation of the VB solenoids. In particular, I think it possible one/both of EDS-2 or EDS-5 may not be getting the correct input command or are not operating / have a blockage. The procedures are in http://virtusplatform.com/sam/BMW/e3...P24%20diag.pdf

FWIW I think it most likely the issue is in the VB.
