I had mine done with pleather 17 yrs ago and its still in great shape. Pleather is more pliable and forgiving than leather and doesn't cost as much. I also find it doesn't dry out, thus easier to maintain. Ask a local upholsterer about it.
There's a couple of threads around here of members who have shown how they proceeded to replace theirs. It comes apart real easy, just take your time and if using leather, a heat gun is always helpful. Never be afraid to watch a couple YouTube vids.

There's a firm in England that sells new-old stock armrests, though the name escapes me. I did one on my X350 about three years back, pretty much plug and play, though I pulled the whole console out to be able to access the interior attachment points more easily. I can't find the thread or the receipts, but you might rummage around the 350 forum. it was maybe $80 or so with shipping and showed up quickly.
They are not terribly difficult, but patience is the key. eBay has a few AGD ones available however the price for one you would have is a bit high, in my opinion.
Hi. I've got an armrest in Oatmeal (AGD) shade. I swapped it out of my car last week to replace it with one with cupholders (like yours). If you're not worried about the cupholders, you can have my old one. It's easy to replace - just four screws.

I can understand why you miss it so I hesitate to tell you that it's my second visit in three months. As a visitor, it still feels very different to pre-covid but it's still a delight.
Last time I was there I found a 2002 XJ8 with only 11k km on the clock and in factory fresh condition. I've put some time aside on this visit to find something I can export back to the UK - maybe an XK8. Right hand drive makes it a good option for a Brit to find an older car in immaculate condition.
