I have a X-type Estate 2.1 manual as a daily for over a year now.
I am pleased with it, it behaves as a modern car, with some more comfort compared to my XJ40's.
Being a base model it does not have leather, although the cloth seats are very comfortable.
A while ago i could buy a leather interior from a saloon model almost for free.
Since it was in neat condition i bought it.
But what can i use from this sedan interior into my estate?
I know the backrest of the rear bench won't work, but what other parts will give me problems?
I don't think that many people did that before, but it's a good idea.

I'd say, YOU are in a unique position to just try what fits.
Why do you think the rear backrest would not fit?
Maybe a little bit of adaptation will do the trick?

What about the actual size/dimension of the rear backrest: Sedan vs. estate?
If the backrest is about the same size, the solution of your problem is kind of obvious:
Don't swap the entire rear backrest, but only swap the leather cover over onto your own rear backrest.
